Burnout, overload, and low emotional capacity are becoming significant challenges across Australian workplaces.

Gallup reports that 50% of Australian employees experienced stress for much of the previous day. More recent Australian research found that 61% of workers identified heavy workloads and burnout as one of the top three contributors to workplace distress.

These aren’t just wellbeing statistics. They are leadership and business issues.

When leaders are overloaded and overwhelmed, their emotional and mental capacity diminishes. They may still attend meetings, meet deadlines, and keep things moving, but the effects of overload often show up in less visible ways, including:

  • reduced patience, empathy, and quality of listening
  • less capacity for strategic and creative thinking
  • fewer meaningful conversations and weaker connection
  • limited time and energy to coach others and develop future leaders
  • reactive decision-making rather than thoughtful, considered responses

When leaders spend each day responding, firefighting, and pushing through, there is little headspace to notice what their people need, explore future opportunities, or lead with curiosity and purpose.

We often ask leaders to look after everyone else, but who’s looking after the leader?

We can’t pour from an empty cup. More importantly, we shouldn’t wait until the cup is completely empty before doing something about it.

Here are three ideas leaders can check in with themselves and others.

Give yourself permission to pause and take an honest energy audit

Ask yourself: What is draining my energy right now? What is restoring it? What do I need to do more of and less of?

Energy is a finite resource. Identify the tasks, habits, and interactions consuming it, then make one practical change rather than waiting for circumstances to improve.

Let go of what drains you and bring in more of what lights you up.

Check in beyond “How are you?”

Create regular space for meaningful conversations with your people. Ask: What is taking up most of your headspace? What is creating unnecessary pressure? What support would make the greatest difference?

Then listen without immediately fixing, judging, or minimising their experience. Get to know people for who they are, not just for what they do.

Protect capacity, not just calendars

A spare hour in a diary doesn’t automatically create emotional capacity. Review priorities, remove low-value work, clarify expectations, and give people permission to reset. Leaders also need trusted peers, mentors, or coaches with whom they can speak openly.

Burnout isn’t always caused by a lack of resilience. Sometimes it’s the consequence of unreasonable demands being sustained for too long or misalignment in role.

If we want empathetic leaders, connected teams and collaborative cultures, we need to create environments where leaders can re-energise, reflect, and renew their capacity.

Because looking after the leader isn’t an indulgence. It’s an investment in everyone they lead.
